More often than not, a forwarder closes a clean month and still watches the margins come in light. Most forwarders already know where it went: into the charges that were never recovered and the costs that were never meant to happen. A demurrage charge that was never passed on to the customer. A haulier dispatched before the container cleared, paid in full for a collection that couldn’t happen. An amendment fee on a booking that changed after cut-off. Across hundreds of shipments a month, they add up to a real hole in the year’s margin.
Carrier invoices is one place where the leak shows most clearly. Invoices come in from various carriers in different formats, and each charge has to be checked against the agreed rate, the free time applied, and what actually happened on the shipment. Doing that properly for a single invoice is tedious, manual work. But doing that week over week across a full book of invoices, that’s where things slip, as it’s hard to catch everything every time, so charges above the contracted rate, detention counted against the wrong free time, and accessorials that were never agreed get paid. That is margin, already earned, handed straight back to carriers.
It is easy to blame the operator for the miss, but that’s not the right solution. One operator typically juggles 50 to 120 live shipments, each at a different stage, across ports and carriers that all follow their own rules. Take demurrage and detention (D&D), for example. Every port and carrier sets its own milestones, free time, and charges, and those sit on top of customer, standard, and FAK rates, each with different terms of when D&D starts applying. Expecting one person to apply the right rule to every container, every time, and then reconstruct the evidence weeks later to dispute a wrong invoice, isn’t practical. The current method guarantees the misses, and the forwarder pays for them.
Here is where our industry usually reaches for its favourite answer. More data. Another dashboard. And now, more AI. I run a logistics tech company, and I will still say plainly that a dashboard an operator has no time to open is one more place to miss the ten shipments that matter while three hundred others sit there looking fine. Forwarders already have more data than they can read. What they lack is the room to act on the right risk while the window is still open. Margin is protected before the window closes. Everything after is just a record of money already gone.
So, the job is narrower than what most tech pitches: flag the handful of shipments where an unexpected charge is about to be incurred, whether that is demurrage building, a customs delay, port congestion that holds up haulage, or a misinterpreted contract, and put them in front of the operator early enough for them to act. Then the demurrage is passed on to the customer on time, the wrong invoice is disputed while the evidence is fresh, and the operator’s day goes back to the shipments and the customers that need judgment. If the result doesn’t put margin back, it hasn’t earned its place on their screen. The principle holds whoever supplies the tooling: surface the risk that matters early enough to act, and stop treating visibility as the finish line when it is only the start.
There is a second payoff that rarely makes it to the business case. When a delay is caught early, the customer hears about it from their forwarder before they have to ask, with a plan already moving. BCOs are already benchmarking their forwarders on exactly that, and it is often the difference between an account that renews and one that goes out to tender. Margin protection, done well, is also retention.
So, when the planning conversation turns to growth, I’d ask a different question. How much of last year’s margin leaked through charges and errors nobody caught?
For most forwarders, the honest answer is uncomfortable, and it is also the easiest money they will find all year. It is already theirs. The task is to stop it from slipping.
